Outsourced or Coached Franchise Development? A Fit Test for Your Brand

By Erik Van Horn, multi-unit franchisee, former franchise sales director, franchisor, investor, Franchise Secrets host, and partner at Front Street Equity Partners and Franchise Accelerator

Franchise Accelerator is Front Street's done-for-you option: we run franchise development for your brand. Copilot is done-with-you: your team runs development, and we provide coaching plus infrastructure. Franchise Accelerator fits brands with documented payback of 3 years or less, cash flow in 12 months or less, a sellable Item 19, strong validation, a strong founder, liquid capital for broker networks, and alignment on our model. Copilot fits brands with documented payback within 4 years, cash flow in 12 months or less, a sellable Item 19, good validation, and a founder who's okay with the budget. If neither fits yet, fix the model first.

This is the post I wish more franchisors read before a first call with anyone. It's a plain fit test. Run your brand through it, and you'll know which conversation to have with us, or whether you should wait. For context on how development works, see our franchise development guide.

The fit test: quick facts

  • Done-for-you (Franchise Accelerator): Front Street runs your franchise development function. Higher bar on proof and founder strength.
  • Done-with-you (Copilot): your team runs it, and we coach and give you the infrastructure. Slightly wider bar on payback and validation.
  • Advisory for Equity: for a coachable founder with a 5-year plan to sell, whose brand meets all Franchise Accelerator criteria.
  • Both require: a sellable Item 19 and cash flow in 12 months or less in the brand's documented unit economics.
  • Important: these are our intake criteria for a brand. They're not predictions or promises about what any franchisee will earn.

Why fit matters more than features

Here's the thing most franchisors miss when they shop for development help. The right option isn't the one with the longest feature list. It's the one your brand can actually win with.

A done-for-you engine bolted onto a brand with shaky validation just sells more franchisees into a problem. A done-with-you program handed to a founder with no time and no team just becomes another thing on the list. Fit decides results.

The fit test

Answer each question with your brand's documented numbers and situation.

How to read it: if you check every Franchise Accelerator row, the Franchise Accelerator conversation makes sense. If you check every Copilot row but miss one or two Franchise Accelerator rows, Copilot is likely the better starting point. If you miss the Item 19 or cash flow rows, neither is the right next step yet.

What each criterion really means

Payback period

Payback is how long it takes a franchisee's investment to be recovered from the business's cash flow, based on your documented unit economics. We look at it because it shapes how easy it is for candidates to say yes and how fast a system can responsibly grow. We don't publish or promise payback to candidates, and neither should you unless it's in your Item 19 with your attorney's sign-off. (See Franchise Payback Period.)

Cash flow in 12 months or less

How long a typical location takes to cover its own costs. Long cash-flow timelines strain franchisees and make validation harder. Both programs require 12 months or less in the brand's documented numbers.

A sellable Item 19

An Item 19 that gives candidates something useful, built with counsel on real data. Cold candidates expect one. Without it, every deal leans on trust alone. (See Is Your Item 19 Helping or Hurting Franchise Development?.)

Validation

What your franchisees say when candidates call them. Franchise Accelerator requires strong validation because we'll be sending a lot of strangers to those calls. Copilot requires good validation, and part of the coaching is making it stronger. (See What Good Franchisee Validation Sounds Like.)

Founder strength

For Franchise Accelerator, we need a founder who'll stay involved in award decisions, Discovery Day, and the brand story, even with us running the process. For Copilot, we need a founder or leader who'll show up and do the work with us.

Capital for broker networks

Broker networks cost real money, a share of the initial franchise fee on every deal plus network fees, and they take time to ramp. Franchise Accelerator relies on that channel, so we look for liquid capital to invest in it. (See How Franchise Broker Networks Work.)

Budget and alignment

Every path costs money. For Franchise Accelerator, we need alignment on how we run the process. For Copilot, you need to be okay with the program budget plus the cost of your own team. (See How Much Does Franchise Development Cost?.)

Three quick examples

These are hypothetical brands, not clients.

Brand A. Documented payback under 3 years, cash flow inside 12 months, a solid Item 19, franchisees who validate well, and a founder buried in candidate calls with money set aside for brokers. That's a Franchise Accelerator conversation.

Brand B. Documented payback around 3 and a half years, a sellable Item 19, good validation, and a development manager who's working hard without a system. That's a Copilot conversation.

Brand C. Strong concept and lots of interest, but no Item 19 yet and locations that take well over a year to reach cash flow. That's a "not yet" conversation. Fix the model, then come back.

Where Advisory for Equity fits

There's a third path. Advisory for Equity is for a coachable founder with a 5-year plan to sell, whose brand already meets every Franchise Accelerator criterion.

That program started with a podcast. After a mentor pushed me to do more equity deals, a franchisor messaged me on LinkedIn about advisory shares within a few months. He came on my podcast, and he signed new franchisees off that one episode. It showed me how much the right audience and the right partner can move a brand. It also showed me I should be pickier. I stopped letting most franchisors on the show, which made the ones I did have more valuable, and I started a franchisor mastermind partly to find more of those deals.

If you're building toward an exit, that's the conversation to have.

When neither fits yet

If you missed the Item 19, cash flow, or validation rows, the most useful thing anyone can tell you is to wait. More sales help won't fix the model. Spend the next stretch on unit performance, your FDD story with counsel, and your current franchisees. Then retake the test. Start with Is Your Franchise Ready to Scale?.

FAQ

What's the difference between Franchise Accelerator and Copilot?

Franchise Accelerator is done-for-you: Front Street runs franchise development for your brand. Copilot is done-with-you: your team runs it, and we provide coaching and infrastructure. Franchise Accelerator has a higher bar on payback, validation, founder strength, and broker capital.

What does done-for-you franchise development mean?

An outside partner runs your franchise development function: lead response, qualification, broker relationships, discovery, and the path to an award decision. You stay involved in award decisions and brand standards.

What does done-with-you franchise development mean?

Your own team runs franchise development, and an outside partner builds the system with you and coaches your people. You end up owning the skill and the process.

What payback period do you require?

For Franchise Accelerator, we look for documented unit economics that support payback of 3 years or less. For Copilot, within 4 years. These are intake criteria for the brand, not promises about franchisee results.

Do I need an Item 19 to work with Front Street?

Yes. Both Franchise Accelerator and Copilot require a sellable Item 19. If you don't have one yet, work with your franchise attorney on what your data can support.

Can I start with Copilot and move to Franchise Accelerator later?

That can happen as a brand's validation, payback, and capital get stronger. The fit test is the same either way. Retake it as your numbers change.

What's Advisory for Equity?

It's for a coachable founder with a 5-year plan to sell, whose brand meets every Franchise Accelerator criterion. We work alongside the founder toward that exit.

Where to go from here

If you checked every row in one column, you know which conversation to have: Franchise Accelerator or Copilot. If you're building toward an exit, look at Advisory for Equity. And if you missed the key rows, we break the fixes down in Is Your Franchise Ready to Scale?.
